Inventory management
ROI & savings calculator

What could solving your inventory problems be worth? Estimate annual savings, working-capital release and payback for your warehouse, factory, MRO stores or replenishment project.

Use it for SLIM or another inventory solution. Build the estimate from the problems you can actually improve and the costs you can verify.

FROM PROBLEM TO BUSINESS CASE

  1. Define the current problemActivities, stock value and verified losses
  2. Estimate the improvementSeparate assumptions for each benefit
  3. Enter the project costHardware, setup, integration and annual software
  4. Compare the scenariosAnnual benefit, payback and three-year ROI

One-time working-capital release stays separate from annual operating benefit.

Build your inventory improvement business case

Choose your solution basis inside the calculator. SLIM reference uses its configured costs and planning assumptions. Another inventory solution starts with zero project costs and zero improvement percentages for you to replace. Both use the same 25 benefit modules.

Currency changes are for display only. Enter all amounts in one currency; switching currency does not convert the inputs.

START WITH THE PROBLEM YOU WANT TO SOLVE

25 ways inventory improvement can create value

Select the benefits your proposed solution can influence. Each module exposes its inputs, improvement factors and evidence notes. The descriptions below explain what to measure.

Counting, searching and handling 7 benefits

Counting

Estimate cycle-count labour savings from locations, count frequency, people and minutes per count.

Reconciliation

Value the time spent investigating discrepancies and correcting stock records.

Inventory audit

Estimate audit labour for the locations and assurance schedule in scope.

Material searching

Measure time spent locating stock within the pick cycle.

Picking travel & retrieval

Estimate the travel and retrieval portion of picking time separately from searching.

FIFO / FEFO guidance

Value time spent checking receipt dates, lots and expiry during placement and retrieval.

Replenishment checking

Estimate labour used to walk routes and check which locations need a refill.

Inventory investment and carrying costs 3 benefits

Excess non-safety inventory release

Estimate one-time capital released from eligible surplus stock after exclusions.

Safety-stock release

Model a separately justified reduction in safety stock, using your service-level and lead-time evidence.

Carrying-cost saving

Apply your annual carrying rate to the capital released. Exclude loss costs entered elsewhere.

Inventory accuracy, slow-moving stock and expiry 5 benefits

Mismatch / write-off loss

Use verified annual adjustments, shrinkage or write-offs and the avoidable share.

Obsolescence / slow-moving loss

Use approved non-expiry obsolescence losses, separately from expired stock.

Expired inventory write-off avoided

Enter expired-stock write-offs and disposal cost net of recoveries.

Expiry-related customer failure cost

Include verified complaint handling, replacements and returns attributable to expired material.

Expiry-related production loss

Use expiry-attributable production or rework events, duration and approved hourly loss.

Shortages, emergency buying and production disruption 6 benefits

Emergency purchase premium

Estimate the incremental urgent-buy premium above the normal purchase price.

Premium freight

Count shortage-driven expedites and freight premiums above normal shipping.

Internal expediting

Measure the staff hours spent chasing shortage or availability cases.

Stock-out loss avoided

Use residual shortage consequences after removing costs already entered in other modules.

Production downtime

Estimate material-unavailability events, outage hours and finance-approved cost per hour.

Schedule disruption

Use residual schedule-change costs after excluding downtime and expediting.

Supplier visits, space and administration 4 benefits

Supplier / VMI visits

Estimate avoidable supplier visits from visit frequency and incremental cost per visit.

Avoidable storage space

Value only positions whose annual facility cost can actually be released or avoided.

Avoided duplicate buying

Use verified duplicate purchases net of recoveries.

Transactions & reporting

Estimate labour used for stock transactions and reporting in the covered locations.

SLIM OR ANOTHER INVENTORY SOLUTION

How to adapt the model to your project

  1. Define one physical scope

Choose stores, line-side Kanban, MRO, raw material, work-in-process, finished goods or vendor-managed inventory. Count each location once. Use separate deployments for materially different workflows.

  2. Choose benefits the solution can deliver

A WMS, barcode or RFID project, inventory software, replenishment service or process improvement may address different problems. Select only the modules supported by its actual scope and response process.

  3. Replace baselines and improvement factors

Use time studies, ERP/WMS records, stock adjustments, purchase history and outage logs. Enter an evidence-based percentage for each scenario. Alternative-solution mode leaves improvement factors at zero until you enter them.

  4. Map the full project cost

Open Shared operating & commercial assumptions. Enter per-location equipment and installation, gateways where applicable, one-time setup, integration and annual software. For a software-only or process project, zero equipment costs and enter the upfront project total under Setup. Do not enter the same charge twice.

  5. Review, save and validate

Compare all three scenarios, resolve missing baselines and save the complete PDF. Check whether time released becomes cash savings or extra capacity, and whether the proposed solution can deliver the assumed improvement.

UNDERSTAND THE NUMBERS

Inventory ROI and payback formulas

Productivity benefit

Annual activity hours × loaded hourly labour cost × improvement percentage.

Minutes are converted to hours. A time saving becomes a cash saving only where labour cost is actually avoided.

Carrying-cost benefit

Working capital released × annual carrying-cost rate.

Released inventory is a one-time amount. Avoided carrying cost is annual.

Payback in months

Initial project investment ÷ net annual benefit × 12.

Net annual benefit is recurring benefit minus annual software. No positive net benefit means payback is not reached.

Three-year ROI

[(3 × net annual benefit − initial investment) ÷ initial investment] × 100.

A simple undiscounted estimate. Working-capital release is excluded. Enter a positive investment to interpret ROI.

ILLUSTRATIONS, NOT PERFORMANCE CLAIMS

Examples of turning an inventory problem into value

Material search time

25 locations × 1 pick per location per day × 10 minutes per pick × 15% search time × 300 days ÷ 60 = 187.5 search hours a year.

At INR 300/hour and an assumed 60% improvement, the estimated annual productivity value is INR 33,750. Replace every assumption with your time study and labour rate.

Stock released and project payback

If a project releases INR 100,000 of eligible inventory, an 18% carrying rate gives INR 18,000/year in carrying-cost benefit. The INR 100,000 release stays separate.

For an illustrative project costing INR 200,000, total recurring benefit of INR 150,000/year and software of INR 30,000/year yield INR 120,000 net benefit, 20-month payback and 80% three-year ROI.

MEASUREMENT AND EVIDENCE

Build a case that your operations and finance teams can check

Model and methodology: DFXBOT, based on the SLIM ROI model v2.6.0. Operational references are starting values; DFXBOT scenario factors are planning assumptions. Customer records establish the monetary baseline. Evidence notes in each module distinguish these sources.

Keep loss categories separate, use avoidable costs, and agree the scope and response process before attributing a saving. Inventory visibility alone does not guarantee replenishment, fewer losses or less downtime.

COMMON QUESTIONS

Using the inventory savings calculator

Can I use this calculator for a solution other than SLIM?

Yes, when the solution improves the inventory workflows represented by this model. Choose Another inventory solution, enter its investment and recurring cost, and set improvement percentages from your own evidence. The alternative mode clears SLIM commercial defaults and benefit improvement percentages. It does not estimate unrelated benefits or validate a vendor’s capability.

What should I enter as locations or devices for a software project?

Use the unique physical inventory locations in the operational baseline. The engine uses this count to scale several activities. For a project priced as a single licence, enter zero per-location hardware and installation cost, zero gateway cost, the one-time project cost under Setup, integration separately, and the annual recurring charge under Annual software.

Can I calculate in USD, EUR or another currency?

Choose a supported display currency in the calculator. This changes formatting only; it does not convert amounts or fetch exchange rates. Enter every monetary input, including baselines, wages and project costs, in that currency. The initial SLIM references are in INR, so replace them before using another currency.

Is inventory released the same as an annual saving?

No. Excess-stock and safety-stock release are one-time working-capital changes. The model shows them separately from annual benefit. Only the carrying cost avoided on that released capital contributes to recurring benefit.

How do I prevent counting the same benefit twice?

Count each physical location once. Separate search from travel, expiry from non-expiry write-offs, and safety stock from other reducible inventory. Enter only residual stockout and schedule losses after removing premiums, freight, expediting and downtime claimed elsewhere.

What do Conservative, Expected and Potential mean?

They are editable planning scenarios. SLIM mode starts with DFXBOT scenario assumptions; alternative-solution mode starts with zero improvement percentages. Replace each percentage with measured or justified improvement for your solution. None is a performance guarantee.

Why are some benefits excluded from ROI?

Loss and risk modules need your customer baseline. A zero baseline produces no monetized saving. Open Inputs, assumptions & evidence to enter verified event counts, costs or annual losses before interpreting the result.

How is this different from GMROI or inventory turnover?

This tool estimates the return on an inventory-improvement project. It compares operating benefits with project investment and recurring software cost. It does not calculate gross margin return on inventory investment, economic order quantity or inventory turnover.

Can I save the assumptions and results?

After calculating, use Print / save complete PDF. The report includes deployment scopes, selected benefits, assumptions and results. Check the selected solution basis and currency before sharing it.
